When reviewing a contract brewing quotation, financial approvers usually compare unit prices, calculate the price per ton, and check the minimum order quantity. However, industry peers who have encountered pitfalls know that a seemingly “transparent” contract brewing agreement often conceals several unobvious cost traps. These costs do not appear on the quotation, but they can consume 15%–30% of the gross margin and may even turn an entire project from profitable to loss-making.
We have served more than 1,000 small and medium-sized beverage brands, and over 60% of them conducted a cost review after their first contract brewing order. The results were highly consistent: the problem was not that production failed to meet standards, but that the budget overlooked those stages where “the money has already been spent before brewing even begins.” The following five items are the hidden expenditures most easily overlooked by finance teams, yet they occur most frequently and are the most costly to rectify.
Customers often bring their own formulas when discussing contract brewing: “This IPA contains oyster peptides, and we have tested it—the flavor is very distinctive.” However, finance teams rarely participate in the preliminary technical assessment. The issue is that oyster peptides are a novel food ingredient in China and have not yet been included in the List of Substances That Are Both Food and Traditional Chinese Medicine, nor have they completed filing with the National Health Commission. Once the label or filing documents are rejected during a market-regulation inspection, the entire batch of beer must be reworked: either the formula must be downgraded by replacing the ingredient with ordinary yeast extract, or toxicological tests must be conducted, which typically take 6–8 months and cost more than RMB 80,000. In recent years, among the 27 contract brewing projects involving functional ingredients undertaken by Yangchun Beer, 9 incurred secondary adjustment costs because preliminary formula compliance work was insufficient, adding an average of RMB 32,000 per order.
Reminder: At the project initiation stage, finance teams should require the legal department or contract brewery to provide an Ingredient Compliance Preliminary Screening Form. Particular attention should be paid to whether popular additives such as “hyaluronic acid,” “γ-aminobutyric acid,” and “plant fermentation peptides” have a clearly established filing pathway. If there is no filing basis, do not believe claims that samples can be produced first and formalities completed later.
A label is not finished simply because the artwork has been delivered. Under the SC system, the ingredient-list order, the position of warning statements, the alcohol content unit (%vol), and the labeling method for original wort gravity (°P) must all comply with GB 7718 and GB 2758. Last year, a chain bar customized a fruit-flavored wheat beer. The design draft was approved quickly, but during the first review, the product was rejected because the specific added amount of “blueberry concentrate” was not indicated. Under the mandatory national standard, the amount must be at least 2% before the product can be labeled as “containing” it. The filling line had already been scheduled, and the production line remained idle for 3 days while waiting for the new labels to be printed and re-inspected. Labor, depreciation, and energy costs alone added RMB 47,000.
Such delay costs do not appear in the contract brewing agreement, but they are allocated to the unit price of the relevant batch according to the actual downtime. Finance teams are advised to specify in the contract that the “label final approval date” is the official starting point for production scheduling, and to define responsibility for delays caused by repeated label revisions.
“One keg as the minimum order” sounds customer-friendly, but it is important to clarify what kind of keg is meant. Yangchun Beer supports PET kegs, aluminum bottles, cans, and other packaging formats, but the minimum economic batch size varies greatly by packaging material. Canning lines have high changeover costs; for orders below 50,000 cans, the filling cost per can increases by 23%. Glass-bottle lines consume substantial amounts of water and steam for cleaning and sterilization; for batches below 1,000 kiloliters, the steam cost per liter is RMB 0.8 higher than that of a 10,000-ton order. This is not an inflated figure, but actual thermal energy measurement data.
Even more hidden is beer loss. Craft beer fermentation requires temperature-control accuracy of ±0.3°C. Under the same temperature-control system, smaller batches experience greater fluctuations, and their contamination rate is 1.2 percentage points higher than that of standard batches. This loss is not listed separately; instead, it is quietly absorbed into the overall cost.
Many foreign-trade customers assume that “having an export food filing means the product can be exported worldwide.” In reality, the United States requires separate FDA registration, the European Union requires an EC number, and many Southeast Asian countries require halal certification or local-language label filing. Yangchun Beer holds an export filing, but when handling FDA registration for customers shipping to the United States, it must still provide 12 additional documents, including an HACCP plan and a sterilization-process validation report. The registration is handled by a third-party agency, takes 45 days, and costs approximately RMB 21,000 per country. This cost is not included in the contract brewing fee, but it directly determines whether the goods can clear customs.
During financial approval, be sure to confirm whether the “export qualifications” provided by the contract brewery cover the specific market-access requirements of the target market. Do not let a single filing document become a black hole of subsequent certification costs.
Contract breweries often promise “free warehousing and distribution,” but free does not mean zero cost. The Qingdao facility of Yangchun Beer provides 30 days of free storage, after which a fee of RMB 0.35 per case per day is charged from the 31st day. This may appear inexpensive, but if a customer’s channel distribution is slow or seasonal stocking is misaligned, storing 2,000 cases for 45 days would result in more than RMB 20,000 in storage fees alone. More importantly, there is the cost of tied-up capital: the inventory occupies funds without generating sales receipts, so the actual annualized financing cost is far higher than the figure shown in the accounts.
Finance teams should incorporate warehousing terms into the ROI model, treat the “free storage period” as a hard constraint, and calculate financing costs under different turnover cycles. For example, assuming an annualized capital cost of 6%, storing RMB 2 million worth of inventory for 60 days would generate an implicit interest cost of RMB 20,000.
To put it plainly, contract brewing is not like purchasing screws; it is a deep, asset-light operational partnership. Financial approvers do not need to understand the temperature curve of the mashing process, but they must know which stages “appear to cost nothing but actually consume the most money.” Genuine cost control does not come from cutting the unit price, but from eliminating hidden expenses that could have been anticipated and avoided.
If you currently have a contract brewing letter of intent, compare it against these five items and ask, one by one: “Is this item written into the contract? Has it been quantified in the budget? Is someone responsible for it?” Only when the answers are clear can the contract brewing decision be considered genuinely launched.
